Product Experience

Maturity Model: PXM Maturity Framework

Where does a brand really stand in its product experience – and where are the greatest levers for improvement? The Y1 PXM Maturity Model makes this question measurable: six dimensions, 26 evidence indicators, a clear scale. Based on the analysis of over 800 European brands in 40 segments, the model provides not only scoring but also strategic guidance.

The maturity model is the methodical foundation of the Y1 PXM Maturity Study – the largest structured benchmark for product experience in Europe.

What is a PXM Maturity Model?

Definition

A maturity model is a structured framework for assessing the level of development of an organization or capability – in this case, a brand's Product Experience Management competency.

The Y1 PXM Maturity Model assesses the product experience of a brand across six dimensions on a scale from 0 to 5. Each dimension is operationalized through specific, publicly observable evidence indicators. The result is a precise, comparable profile that shows: What is good? What is missing? And what do the best do differently?

Why a maturity model?

Without a structured assessment framework, the quality of the product experience remains a matter of opinion. The maturity model creates objectivity: same criteria, same scale, same methodology – applied to all brands. This creates a real benchmark, not an opinion poll.

The Six Dimensions of the Model

D1 – Strategy & Governance

D1 assesses whether a brand systematically manages its product experience. This includes the consistency of the product taxonomy, the quality of terminology across channels, and the visible strategic steering of cross-touchpoint consistency. Brands with high D1 scores have clear governance structures – recognizable by the fact that retailer listings speak the same language as their own website.

Evidence Indicators D1:

  • Page Structure & Category Logic

  • Terminology & Naming

  • Product Taxonomy (Hero/Core/Tail)

  • Cross-Touchpoint Consistency

D2 – Customer Value & Benefit Argumentation

D2 measures the quality of value communication: Does the brand translate features into real customer benefits? Does it differentiate between target audiences? Is the benefit logic consistent across channels? D2 is the strongest lever of differentiation in many segments – because here lies the difference between technical specs and compelling product experiences.

Evidence Indicators D2:

  • Benefit Argumentation (Feature-to-Benefit)

  • Target Audience Differentiation

  • Benefit Logic Consistency Across Channels

D3 – Channel & Retail Content

D3 assesses the quality and completeness of product content on retail channels. Many brands invest heavily in their own website – and neglect their presence on Amazon, MediaMarkt, or specialist retail platforms. D3 makes this gap visible: Are minimum standards respected? Is content adapted to specific channels? Are there measurable quality differences between retailers?

Evidence Indicators D3:

  • Retail Content Completeness

  • Minimum Standard Adherence

  • Channel Adaptation

  • Content Variance Between Retailers

D4 – Product Data & Attributes

D4 measures the structural quality of product data: Are there standardized attribute sets? Are products comparable? Do attributes match between owned and retail channels? Is data completeness high? D4 is the technical foundation of all other dimensions – without clean data, there can be no convincing experience.

Evidence Indicators D4:

  • Structured Attribute Sets

  • Product Comparability

  • Attribute Consistency Owned→Retail

  • Data Completeness

D5 – Content Assets & Visuals

D5 assesses the quality and consistency of visual and modular content assets: Are there rich content modules on the brand's own website? Are visual assets adapted for specific channels? Do visual identity and claims match across touchpoints? Is the overall content quality high? D5 distinguishes brands that invest in content from those that work with minimum requirements.

Evidence Indicators D5:

  • Content Modules on Owned Channels (A+ Content, storytelling elements)

  • Channel Adaptation of Visual Assets

  • Visual & Claim Consistency

  • Content Quality & Practical Value

D6 – Digital Maturity & Technology

D6 is the dimension with the greatest need for catching up in the European market. It assesses technical excellence and future orientation: Are structured data (Schema.org, JSON-LD) being used? How is the page performance? How current and synchronized is the content? Are there signals for A/B testing, personalization, or AI-powered content? D6 is becoming increasingly critical for AI visibility and agentic commerce.

Evidence Indicators D6:

  • Structured Data (Schema.org / JSON-LD)

  • Page Performance

  • Content Currency & Synchronization

  • Content Changes Over Time

  • A/B Testing & Personalization Signals

  • Tech Stack Signals

Scoring Logic and Interpretation

The Scale

Each evidence indicator is scored on a scale of 0–3:

  • 0: Non-existent or severely deficient

  • 1: Basic elements present, but inconsistent or incomplete

  • 2: Solid implementation on owned channels

  • 3: Consistent excellence also on retail channels

The dimension scores (D1–D6) aggregate the corresponding indicators and are normalized to a 5-point scale. The overall PXM score is the average of the six dimension scores.

Market Benchmarks (Y1 PXM Maturity Study 2026)

Based on the analysis of 700+ European brands:

  • Market Average: ~3.3 / 5.0

  • Top Quartile: 3.8 and higher

  • Weakest Dimension on average: D6 (Digital Maturity)

  • Strongest Variation: D2 (Benefit Argumentation) – this is where leaders separate from followers most clearly

  • Largest Owned-vs.-Retail Gap: Segments with strong retail dependency show gaps of 0.4–0.65 points

Frequently Asked Questions About the PXM Maturity Model

What is a PXM Maturity Model?
A PXM Maturity Model is a structured assessment framework that measures the quality of a brand's Product Experience Management competency based on defined dimensions and indicators. It enables comparison with the market and competitors, and helps derive targeted optimization measures.

Which six dimensions does the Y1 model assess?
The Y1 PXM Maturity Model assesses: D1 (Strategy & Governance), D2 (Customer Value & Benefit Argumentation), D3 (Channel & Retail Content), D4 (Product Data & Attributes), D5 (Content Assets & Visuals), and D6 (Digital Maturity & Technology).

How is the PXM Score calculated?
Each of the six dimensions is evaluated based on several evidence indicators on a 0–3 scale. The dimension scores are normalized to a 5-point scale. The overall PXM score is the average of the six dimension scores.

What is a good PXM Score?
According to the Y1 PXM Maturity Study 2026, the European market average is approximately 3.3/5.0. The top quartile begins at scores of 3.8 and higher. A score above 4.0 indicates a leading position in the respective segment.

How often should a maturity analysis be conducted?
Y1 recommends annual full scans for a comprehensive benchmark picture, as well as quarterly spot-checks in core dimensions. A follow-up analysis is particularly useful after major content or system investments to measure progress.

Can I request my own score?
Yes. Y1 offers individual Brand Scans. The result includes the full score across all dimensions, the segment benchmark, and prioritized action recommendations.
